11.11 sale in Pakistan: a seller’s prep guide for 2026

11.11 and White Friday can bring a month of orders in a week, or a week of refused parcels and thin margins. Here is how to decide whether to discount, price a sale that still makes money after courier and returns, and get stock, packing and couriers ready in time.

Most guides to the 11.11 sale in Pakistan are written for shoppers: which brands are giving what. This one is for the seller on the other side. A sale can fill your order book, and it can also leave you with a pile of returned parcels and less money than a normal week. Which one you get is mostly decided before the sale starts.

When 11.11 and White Friday fall in 2026

November has two sale moments in Pakistan:

  • 11.11 is November 11, a Wednesday this year. It started as Daraz’s big sale, and clothing and shoe brands now run their own 11.11 offers too. As of October 2026, Daraz has not published its 2026 dates. In 2025 its 11.11 ran from November 10 at 8 pm to November 21, so expect the buying to stretch over more than a day.
  • White Friday is Pakistan’s name for Black Friday. Homeshopping.pk renamed it, saying Friday in Pakistan is never black, and the name stuck. Black Friday is the Friday after the US Thanksgiving, which in 2026 is November 27. Many brands run it as a week rather than a day.

That gives you roughly three weeks, from about November 10 to the end of the month, when buyers expect a deal. You do not have to be in both. Many small sellers do better picking one and doing it properly.

Decide whether to discount at all

A discount is not free marketing. Every rupee off comes straight out of your profit, while your cost of goods, courier charge and packaging stay the same. Before you plan a sale, answer three questions honestly:

  • What do you make on a delivered order today? Not the price minus the cost, but what is left after courier, packaging, ads and the parcels that come back.
  • Can you pack and dispatch two or three times your normal orders within a day or two of each order, without mistakes?
  • Do you have a reason to sell more right now? Old stock to clear, a new product to get in front of buyers, or customers to bring back. If not, a sale may only give away margin on orders you would have got anyway.

If your margin is thin, it is fine to sit November out at full price and spend the time on good photos and fast delivery. Your buyers will still be there in December.

Price the discount so you still make money

Work it out per product with your own numbers. Here is a made-up example to show the method, not real rates:

  • Price Rs 2,500. Cost of goods Rs 1,200. Courier and packaging Rs 300.
  • Profit on a delivered order at full price: Rs 1,000.
  • At 20% off, the price is Rs 2,000, and the profit drops to Rs 500.

A 20% discount halved the profit. You now need twice as many delivered orders just to earn what you did before the sale. And a refused parcel still costs you the courier charge, so at Rs 500 profit, each return eats most of what one delivered order earned.

Three tools do this math for you:

  • The discount calculator shows the sale price, your profit before and after, and how many more orders you need to earn the same. It also compares Rs off with % off.
  • The COD profit calculator adds courier, packaging, ads and your return rate, and tells you the highest return rate you can afford at the sale price.
  • The ad break-even calculator shows the most you can pay per order from Facebook or Instagram ads. Ad prices can rise in sale weeks when many brands advertise at once, so check this number before you boost.

Rules that keep a sale profitable:

  • Discount a few products, not the whole store. Pick ones with the best margin or old stock.
  • A bundle often beats a straight cut. “Buy two, save Rs 300” moves more stock in one parcel, so you pay the courier once.
  • Do not raise the price a week before so the discount looks bigger. Buyers screenshot prices and will call it out in your comments.
  • Write down the price you will go back to and the date the sale ends.

Plan stock from your own numbers

Guides written for big marketplaces tell sellers to stock ten times their normal volume. For a small seller that is how you end up with unsold stock in January. Plan from what you know:

  • Look at your best week this year. That is your realistic baseline for a sale week.
  • Stock deeper only on the two or three products you are actually promoting. Leave everything else at normal levels.
  • Ask your supplier now how long a reorder takes in November. If it takes ten days, a reorder placed in the middle of the sale arrives after it.
  • Count what you have before you post the sale, and keep the count right during it. Selling a size you do not have means a cancelled order and an annoyed buyer.
  • Returned parcels come back into stock a week or two later. Do not count them twice.

Packing and courier capacity

Sale weeks are busy for couriers too, with marketplaces and brands shipping at the same time. How that affects pickup times and delivery days depends on your courier and your cities, and couriers do not publish it. Ask your courier before the sale:

  • Will pickup still come every day, and what is the cut-off time?
  • How many extra days should you tell buyers to expect in November?
  • Is there a limit on how many parcels you can book in a day on your account?
  • Will cash on delivery payouts still come on the usual schedule?

On your side:

  • Buy flyers, tape and filler for the whole month before the sale, not during it.
  • Pre-pack your best sellers in the evenings before the sale starts.
  • Set a daily routine: confirm orders in the morning, pack after lunch, hand over before the pickup cut-off.
  • Tell buyers the real delivery time at checkout and on the confirmation call. A buyer who expected three days and waited eight is the one who refuses the parcel.

Confirm every sale order before you book it

Sale shoppers order quickly, often late at night from an ad, and some cool off by morning. With cash on delivery they pay nothing until the door, so a change of mind costs you the courier charge and nothing to them. The fix is the same as any week, done more strictly:

  • Call or WhatsApp every order and get a clear yes before you book the courier.
  • Repeat the full amount, including delivery, so there is no surprise at the door.
  • Check the address is complete enough for a rider to find.
  • Hold any order you could not confirm. Do not ship it hoping for the best.

If you sell on Daraz

11.11 is Daraz’s own campaign, and Daraz sets the rules each year: which sellers can join, how much discount it asks for, and what it adds in vouchers and free delivery. We could not find those rules published on Daraz’s public pages, so check the campaign notices inside your Daraz Seller Center and the lessons on Daraz University before you agree to anything.

Before you join, put the campaign price into your own math:

  • Take the campaign price, then subtract Daraz’s commission and fees for your category.
  • Subtract your cost of goods and packaging, and allow for returns.
  • If what is left is too small, join with fewer products or not at all.

Run the sale on your own store

You do not need Daraz to have an 11.11 sale. Your own followers already know your brand, and a sale is a good reason to message them. On your own store, the buyer, the order and the profit are yours, with no marketplace commission taken off the top.

  • Keep it simple. A few products, one clear offer, one end date. “11.11: 15% off our three best sellers until Sunday night” is easy to understand and to share.
  • Set the sale price on those products before you post, and set it back on the end date.
  • Tell your existing customers first. A WhatsApp broadcast and a story to past buyers costs nothing, and they already trust your brand.
  • Write the delivery time and the delivery charge in your sale post, so the buyer knows the full amount before they order.
  • Keep a record per order: confirmed or not, which courier, which tracking number. At the end of the sale you can see which product and which courier brought returns.

A three-week plan

  • Three weeks before: pick the products and the discount, and check each one in the discount and COD profit calculators. Order stock and packing material.
  • Two weeks before: ask your courier the four questions above. Open a second courier account if you need one. Shoot fresh photos of the sale products.
  • One week before: tell your followers a sale is coming, without the details. Pre-pack best sellers. Set your ad budget from the break-even number.
  • Sale days: confirm every order, dispatch daily, and answer messages within the hour. Turn off ads on any product that is running out.

Should a small seller join the 11.11 sale?

Only if the numbers work. Work out your profit per order at the sale price after courier, packaging, ads and returned parcels. If it is still positive and you can pack and dispatch the extra orders on time, run a sale on a few products. If not, skip the discount and keep selling at full price.

How much discount should I give in a sale?

The most you can give is the discount that still leaves a profit on every delivered order, after paying for the parcels that come back. Usually that means a modest discount on a few products, not 50% off everything. Put your cost, courier and return rate into a discount calculator before you announce anything.

How do I stop sale orders from being returned?

Confirm every order by call or WhatsApp before you book the courier, ship within a day or two, and tell the buyer the full amount including delivery. Sale shoppers order fast and change their minds fast, so do not book any order you could not confirm.
